Amazon is apparently willing to revisit one of its most spectacular product failures. The company that wrote off nearly $170 million on unsold Fire Phone inventory in 2014 is reportedly developing a new smartphone, this time powered by artificial intelligence and designed to serve as a hub for its expanding AI assistant ambitions.

The project is real. And it’s ambitious.

According to TechRadar, which reported on the development based on sourcing from Bloomberg, Amazon has assembled a team within its Lab126 hardware division — the same group responsible for the Kindle, Echo, and the original Fire Phone — to work on an AI-centric smartphone. The device would reportedly center on a dramatically upgraded version of Alexa, one capable of handling complex, multi-step tasks autonomously rather than simply responding to basic voice commands.

This isn’t a casual exploration. Amazon has been investing heavily in generative AI capabilities for Alexa, and a phone would give the company something it has never truly had: a direct, persistent, mobile connection to consumers throughout their day. Echo devices sit on kitchen counters. A phone goes everywhere.

The Fire Phone Debacle: A $170 Million Lesson in Hubris

To understand why this news raises eyebrows across the industry, you have to understand just how badly the first attempt went.

Amazon launched the Fire Phone in June 2014 with a price tag of $199 on contract — the same tier as Apple’s iPhone and Samsung’s Galaxy flagships. CEO Jeff Bezos personally championed the device, which featured a gimmicky “Dynamic Perspective” 3D display that used four front-facing cameras to track the user’s head movements. The feature was technically impressive. It was also completely useless in practice.

The phone ran a forked version of Android with no access to Google Play Services. No Gmail app. No Google Maps. No YouTube, at least not natively. Amazon’s own app store was a barren wasteland compared to its competitors. The device was locked exclusively to AT&T in the United States.

Sales were catastrophic. Within weeks, Amazon slashed the price to 99 cents on contract. By October 2014, the company disclosed a $170 million write-down related to Fire Phone inventory. The device was discontinued less than a year after launch, and the executive who led the project, former hardware chief Ian Freed, departed the company. The Fire Phone became a case study in corporate overreach — a cautionary tale taught in business schools about what happens when a company confuses its own strategic interests with consumer needs.

So why try again?

Because the technology environment in 2025 looks nothing like 2014. And Amazon’s strategic position has shifted in ways that make a phone — the right kind of phone — potentially viable.

The critical difference is AI. In 2014, Amazon was trying to sell hardware on hardware merits, competing directly with Apple and Samsung on design, display quality, and app selection. It lost on every front. A 2025 phone wouldn’t need to win those battles. It would need to win on intelligence — on the ability of an AI assistant to actually do things for you, not just answer trivia questions or set timers.

Amazon has been pouring resources into what it internally calls “Alexa Plus” or “Remarkable Alexa,” a generative AI-powered version of its voice assistant that can handle agentic tasks. Think booking a restaurant, comparing prices across retailers, managing calendar conflicts, and executing multi-step workflows — all through natural conversation. A phone built from the ground up around this kind of assistant would be a fundamentally different product than the Fire Phone.

There’s also the matter of Amazon’s broader hardware ambitions. The company has continued to iterate on its Echo line, launched the Astro home robot, and invested in smart home technology through its acquisition of Ring and its attempted (and ultimately abandoned) acquisition of iRobot. A smartphone would tie all of these threads together, giving Amazon a mobile control surface for its connected home products.

The AI Arms Race Changes the Calculus

Amazon isn’t operating in a vacuum. Apple has been integrating its own AI capabilities under the Apple Intelligence banner. Google has Gemini deeply embedded across Android. Samsung has partnered with Google on Galaxy AI features. Every major phone maker is betting that AI will be the primary differentiator for the next generation of mobile devices.

Amazon’s challenge — and its potential advantage — is that it doesn’t need to build a general-purpose phone that competes across every dimension. It could build a focused device, one that serves as a portal for Amazon services and an AI assistant that’s genuinely more capable than Siri or Google Assistant in specific domains, particularly shopping, smart home control, and entertainment.

The company already has the content. Prime Video, Amazon Music, Audible, Kindle — these are services that hundreds of millions of people already use. Bundling them into a tightly integrated phone experience, subsidized by Amazon’s willingness to sell hardware at or below cost, could create a compelling value proposition for a specific segment of consumers.

But the app gap remains a serious obstacle. Any Amazon phone would almost certainly need to run Android with full Google Play Services access, something the Fire Phone notably lacked. Without it, no amount of AI wizardry will convince mainstream consumers to switch. Amazon could potentially negotiate this access, though Google has historically been protective of its mobile services bundle. Alternatively, Amazon could build a device that functions as a companion to an existing phone — a dedicated AI communicator rather than a full smartphone replacement.

Reports suggest the project is still in early stages, and there’s no guarantee it will result in a shipping product. Amazon’s Lab126 has a history of exploring hardware concepts that never reach consumers. The company killed its planned Vesta home robot project before pivoting to Astro, and it has shelved numerous other experimental devices over the years.

Still, the signals are consistent. Amazon’s massive investment in Anthropic — totaling up to $8 billion — gives it access to frontier AI models. Its cloud infrastructure through AWS provides the computational backbone. And its retail and logistics network offers distribution advantages that no other potential phone maker can match.

What Success Would Actually Look Like

If Amazon does ship a phone, the measure of success won’t be iPhone-level sales. Apple sells roughly 230 million iPhones per year. Amazon doesn’t need to capture even a fraction of that to justify the investment.

What Amazon needs is a persistent mobile presence. Every hour a consumer spends interacting with an Amazon AI assistant on a phone is an hour they’re not spending with Siri or Google Assistant. Every product search that starts with Alexa instead of Google is a search that feeds Amazon’s retail engine. The phone itself could be a loss leader — Amazon has long been comfortable selling hardware at cost to drive services revenue.

Consider the Kindle model. Amazon didn’t try to build the best tablet. It built the best tablet for consuming Amazon content, priced it aggressively, and captured a loyal segment of the market. A phone could follow the same playbook, targeting value-conscious consumers who are already embedded in Amazon’s world of services.

The risk, of course, is that consumers simply don’t want what Amazon is selling. The smartphone market is mature. Switching costs are high. People are deeply invested in either the iOS or Android ecosystems — their apps, their photos, their payment methods, their muscle memory. Convincing someone to adopt an Amazon phone requires overcoming enormous inertia, even if the AI capabilities are genuinely superior.

And then there’s the trust question. Amazon already knows what you buy, what you watch, what you listen to, and — if you have Echo devices — what you say in your home. Adding a phone to that surveillance apparatus will make privacy advocates uncomfortable. Amazon will need to address this head-on, with transparent data practices and meaningful user controls, or face a backlash that could undermine the product before it launches.

The timing is interesting for another reason. The global smartphone market has shown signs of recovery after years of stagnation, with AI features cited as a key driver of upgrade cycles. If Amazon can position its device as the most AI-capable phone at an aggressive price point, it could catch a wave of consumer interest in AI-powered mobile experiences.

Whether Amazon actually pulls the trigger remains to be seen. The company has the resources, the AI technology, and the strategic motivation. What it doesn’t have is a track record of success in mobile hardware. The Fire Phone’s ghost haunts this project — a reminder that ambition and capability don’t automatically translate into a product people want to buy.

But Amazon has never been a company that lets past failure dictate future strategy. Jeff Bezos famously said that if you’re going to invent, you have to be willing to be misunderstood for long periods of time. His successor, Andy Jassy, has shown a similar appetite for big bets, particularly in AI.

A new Amazon phone would be exactly that. A big bet. Whether it’s a smart one depends entirely on execution — on whether Amazon has learned the right lessons from 2014, and whether AI has truly changed the rules of what a phone can be.

The industry will be watching closely. Because if Amazon gets this right, the implications extend far beyond a single device. It would signal that the smartphone market, long dominated by two players, still has room for a third force — one built not on hardware excellence, but on the promise that your phone can finally, actually, think for you.
