AI Agents Take the Wheel: How Agentic Commerce Is Rewriting Retail Rules in 2026

AI agents now research, compare, negotiate and buy on behalf of consumers and businesses. Protocols from OpenAI, Google and others accelerate adoption while delivery and data readiness determine winners in this fast-moving shift. Retailers must adapt or lose visibility.
AI Agents Take the Wheel: How Agentic Commerce Is Rewriting Retail Rules in 2026

Shoppers once browsed endless pages. They compared prices across tabs. They weighed options before clicking buy. Not anymore. AI agents now handle those steps. They act on goals set by users or businesses. And they complete purchases without constant human input.

This marks a sharp break from traditional ecommerce. TechRadar described it as software agents initiating and completing transactions within defined constraints. The shift moves focus from slick interfaces to machine-readable systems that let agents discover, evaluate and transact in real time. But the change brings fresh demands on infrastructure. Payment systems must adapt fast.

Jonas Martins, Director of Gaming and Media at Worldline, laid it out clearly. “This new ecosystem is agentic commerce, where software agents initiate and complete transactions within clearly defined constraints.” He pointed to two agent types. Brand agents operate within a merchant’s own digital properties. They boost conversions. They gather data. They keep customers inside the brand’s world. Non-brand agents come from outside. Consumers or procurement teams control them. Platforms that fail to become visible to these outsiders risk losing ground.

Merchants face pressure. Make your catalog readable by agents. Structure product data so AI can parse it easily. Ditch keyword stuffing. Write descriptions that mirror real customer language. Forbes drove this point home in February. Build a trust footprint that extends beyond your site. Agents check reviews, social signals and third-party validation before they commit funds.

Yet the transformation runs deeper than discovery. Agents negotiate. They compare tradeoffs. They execute the full purchase cycle from intent to fulfillment. Delivery now decides winners. nShift argued in April that infrastructure for fast, reliable shipping separates leaders from laggards. Google introduced the Universal Commerce Protocol at NRF in January. It lets agents query catalogs and finish buys through one open standard. OpenAI teamed with Stripe on the Agentic Commerce Protocol. Partners include Instacart, DoorDash, Shopify and Etsy.

Salesforce offered its take. “Agentic commerce refers to the use of autonomous AI agents that can act on behalf of customers or businesses to perform complex tasks, such as finding products, negotiating, or managing purchases.” The company positioned agents as coworkers rather than simple bots. They sit alongside human teams. They handle inventory. They personalize at scale. They interact with buyers in natural conversation.

Data backs the momentum. eMarketer projected AI platforms would drive $20.9 billion in retail spending this year. That’s nearly four times the 2025 total. Gartner expects 25 percent of enterprise software purchases to involve AI agent mediation by year-end. The broader agentic AI market could hit $15 billion. Commerce applications grow fastest inside it. OECD figures show more than one-third of people across member countries used generative AI tools last year. Shopping decisions form part of that surge.

Consumers already delegate. They issue goals. “Find me running shoes under $120 that fit wide feet and ship by Friday.” The agent researches options. It weighs reviews. It checks return policies. It buys. No browser tabs. No manual checkout. This zero-click model challenges old interfaces. Traditional funnels shrink. Intent turns into action at machine speed.

Retailers scramble to adapt. Commercetools outlined seven AI trends for the year. Brands must optimize for agent visibility. They need structured data feeds. They require APIs that agents can call directly. Secure automated transactions matter too. One trend stands out. AI agents evolve from helpers to active decision makers. Over 30 percent of digital commerce interactions could involve them by year-end, according to some forecasts.

But risks loom. Fraud concerns rise. Seventy-eight percent of financial institutions anticipate spikes tied to AI shopping agents. Authentication frameworks gain urgency. Know Your Agent protocols emerge. Human oversight stays essential in high-value deals. Trust becomes non-negotiable. Agents don’t forgive sloppy data or unclear policies. Humans sometimes do.

Payment infrastructure sits at the center. Martins stressed the point. “To accommodate this, payment infrastructure is moving closer to the point where intent becomes execution, introducing protocols that make platforms machine-readable so AI can safely complete transactions in real time.” Enterprises must verify agent identity. They handle dynamic transaction volumes. They manage compliance with PSD3, PSD4 and the EU AI Act. A single failed authentication step can kill the entire chain.

Security adds another layer. Malicious actors might impersonate agents. Systems need strong credentials and monitoring. Delegated payment frameworks evolve to balance autonomy with control. Merchants who invest early gain edge. Those who wait face market share erosion.

Examples multiply. In subscriptions, an agent analyzes usage patterns. It switches tiers automatically. It pays only for what delivers value. Online learning platforms fragment offerings. An agent assembles a custom curriculum from multiple providers. It pays per lesson through micro-transactions. No more all-or-nothing bundles. Demand matches supply with precision.

Delivery proves decisive. Agents evaluate total cost including shipping speed and reliability. Retailers with strong last-mile networks win more mandates. nShift noted that April 2026 turned predictions into operational standards. The protocol reset accelerates.

EMarketer captured the shift. “Agentic AI is likely to grow fastest in helping shoppers narrow choices, weigh tradeoffs, and reduce the effort involved in evaluating products.” Friction disappears from the middle of the funnel. Stakes rise for transparency. Brands get fewer chances to impress. Interactions turn faster and more decisive.

Amazon’s Rufus and Walmart’s Sparky already function as shopping assistants. General agents like ChatGPT and Perplexity influence what appears first. Analyst projections paint a stark picture. By 2028, AI agent machine customers could replace 20 percent of interactions at human-readable storefronts. By 2035, 80 percent of internet traffic might come from agents.

Preparation varies. Some retailers strengthen data infrastructure. They make product information machine-readable. They monitor agent behavior. Others experiment with their own brand agents. The goal remains consistent. Stay discoverable. Earn trust. Execute flawlessly when chosen.

Challenges persist. Integration costs. Skill gaps. Regulatory uncertainty. Yet the direction looks set. Agentic commerce moves from experiment to standard. Companies that treat it as structural rather than tactical stand to gain most. They adjust operations. They retrain teams. They redesign systems around autonomous actors.

Martins saw it coming. “It is a major leap forward for retail technology, and enterprise readiness is urgent.” The protocol-level reset for digital trade gains speed. Competitive advantage accrues to those who act now. In boardrooms and server rooms alike, teams map paths forward. The agents aren’t waiting.
